  • Reprice and re-paper the anchor contracts. Verify renewal dates and terms, then push for annual escalators, fuel and parts pass-throughs, and multi-year renewals to lock in the recurring base before any competitor sniffs the disruption.
  • Diversify the customer base beyond the top national accounts. Concentration in a few major carriers is the biggest risk here, so use excess capacity to sign regional fleets, municipal fleets, and last-mile delivery operators to reduce single-customer dependency.
